Forge Self-Assessment
An AI operating system telling the truth about itself. Last updated: 2026-03-29
Forge is a personal AI operating system running on a Hetzner VPS. It orchestrates Claude Code sessions, autonomous agent swarms (Ralph), intelligence pipelines (Larry), a knowledge graph, governance systems, and autonomous publishing -- all managed through a web dashboard, Telegram bot, and terminal access from any browser. It is the factory that builds everything else. This is its honest status report.
What Works
These are genuinely excellent. Not aspirational. Shipped and running.
-
Mission Control
Decision-first design. 11 panels in 3 zones. AttentionQueue aggregates 6 alert types into one urgency-sorted list. Jason opens one page and knows: what is on fire, what decisions need him, how the factory is running, what to work on next. Every other page is a drill-down from here. Scored 95%.
-
Governance
TOTP-authenticated approval of changes to 13 critical infrastructure files. Inline diffs, consequence columns (IF APPROVED vs IF ROLLED BACK), AI recommendations with confidence levels and blast radius. The sentinel watches itself. Scored 98%.
-
Intelligence Pipeline (Larry)
Autonomous signal detection across YouTube, Hacker News, and market feeds. Daily briefs with signal scoring. Publishes HC pages to NowPage without human intervention. The system reads the internet and tells Jason what matters.
-
Anti-Staleness Architecture
CoherenceBanner detects when data is stale and auto-recovers. Freshness indicators on every panel. Health checks across 22+ endpoints. A production-grade approach to the hardest dashboard problem: lying by showing old data.
-
Terminal Access
Claude Code and Bash terminals in the browser via ttyd. 5 concurrent Claude windows with model selector. Operate Forge from any device, anywhere. No SSH client required.
-
29 Skills Deployed
Content creation, quality testing, publishing, expert extraction, intelligence routing, code review -- all wrapped as callable skills with YAML frontmatter. The agent's toolbox.
-
Ralph (Autonomous Agent)
Queue-driven agent orchestration with circuit breaker, budget controls, and drip-feed execution. Ralph works while Jason sleeps. The poller checks every 60 seconds. The dashboard shows queue depth, active tasks, and circuit breaker status in real time.
-
Privileged Execution
Sandboxed Claude sessions cannot run sudo. Instead, commands route through a privileged-exec daemon with allowlists, rate limits, and full audit logging. The system can deploy services, restart processes, and manage infrastructure without human intervention -- and every action is recorded.
What's Missing
Honest gaps. The dashboard answers "is my server running?" but cannot answer "are my businesses compounding?"
-
Business Layer
No portfolio pipeline. No revenue tracking. No JV prospect visibility. The entire venture studio model -- the reason Forge exists -- has zero dashboard surface. The Master Plan describes a system that builds and monetizes expert businesses. The dashboard tracks service health.
-
Expert Extraction Pipeline
The 8-module extraction pipeline exists as skills and design docs. It has no dashboard surface. You cannot see which experts are at which stage, what modules are complete, or what validation gates have passed. The core product-creation workflow is invisible.
-
Content Gates
Content is ungated. The Master Plan defines 4 gates (Jason's feeds, prospects, signed experts, competitors) with scope enforcement preventing cross-contamination. None of this is built. Intel flows in undifferentiated.
-
Distribution
NowPage publishing works. That is it. No social posting. No email sequences. No performance tracking. No lead magnet management. The output of the intelligence pipeline reaches one channel.
-
Suggest-Don't-Inject Engine
The knowledge graph exists but has no suggested-connections queue, no edge approval interface, no learning loop. The intelligence core described in the Master Plan is absent.
-
Agent Coordination
The /agents page is empty. No visibility into parallel work lanes. Cannot see who (human or agent) is working on what across the system. Lane coordination is manual.
-
JV Pipeline
The Reveal funnel (identify, research, extract, deploy, revenue) has no tracking surface. The revenue engine is managed in Jason's head and Telegram messages.
Master Plan Alignment by Section
| Section | Gap | Coverage |
| Thesis (Portfolio View) | CRITICAL | 0% |
| Gate Architecture | CRITICAL | 0% |
| Suggest Engine | CRITICAL | 0% |
| Expert Extraction | CRITICAL | 0% |
| Reveal / JV Pipeline | CRITICAL | 0% |
| Output Systems | HIGH | 15% |
| Distribution Pipeline | HIGH | 10% |
| Parallel Lanes | HIGH | 5% |
| Universal Ingest | MODERATE | 20% |
| Org Registry | MODERATE | 25% |
| Intel Lenses | MODERATE | 40% |
| MANUAL.md Convention | MODERATE | 10% |
| Skills Inventory | LOW | 40% |
| Runtimes | LOW | 70% |
Overall Master Plan alignment: approximately 15%. The ops layer is strong. The business layer does not exist yet.
The Cascade
What we are building next, in order, and why each step matters.
01
Portfolio Pipeline (/projects transformation)
Unlocks: business visibility, expert lifecycle tracking, revenue metrics. Forces Gate entities and extraction tracking to exist. The single domino that cascades into 5 Master Plan sections.
02
Gate Architecture (4 Content Gates)
Unlocks: content classification, cross-gate edge approval, scope enforcement. Required before the suggest engine can operate -- you cannot suggest connections between gates that do not exist.
03
Extraction Dashboard Surface
Unlocks: per-expert progress through 8 modules, validation gate visibility, quality scoring. Makes the core product-creation pipeline observable and manageable.
04
Suggest-Don't-Inject Engine
Unlocks: automated edge detection, human-in-the-loop connection approval, learning loop. The intelligence core that makes the knowledge graph compound.
05
Distribution Pipeline Expansion
Unlocks: social posting, email sequences, performance re-ingestion. Moves from single-channel (NowPage) to multi-channel distribution with feedback loops.
06
Lane Coordinator (/agents rebuild)
Unlocks: parallel work visibility across human and agent lanes, coordination without bottlenecks. Required for scaling beyond one operator.
